This is the first quarterly report, so it starts with the promise: every quarter I publish what I tried, what landed, what didn’t, and what changes for the next ninety days. Documentation is part of the practice — the work has to be legible to be useful.
What Q1 was for
Foundation. When I took over the floor, revenue lived in DMs, screenshots and memory. The quarter’s job wasn’t growth — it was building a system that could hold growth: a calendar the team trusts, a CRM that reflects reality, a daily reporting pulse, and a weekly debrief that feeds marketing.
What landed
- The pipeline architecture. Outbound → qualification → close → retention, each stage with an owner and a number. 50+ qualified appointments a month now flow through it without anyone chasing screenshots.
- The close window. $232,908 booked in 90 days, $136K cash collected, at a 41.4% close rate. The number I watch hardest is the 70%+ show rate — bookings are marketing’s promise, shows are the system’s proof.
- The Daily Pulse. Three numbers to the founder before the first call of the day. It caught a 22% conversion dip inside the week it happened — the clearest single proof that the reporting cadence pays for itself.
- Remit + Trail in production. Commission management and appointment intelligence, both live, both feeding the same numbers the Pulse reports. One source of truth ended the commission disputes.
What didn’t land
- Retention lagged the rest of the build. The front of the funnel got the quarter’s attention; the post-sale cadence is still more manual than I want. It’s the visible gap in the architecture.
- Documentation debt. The systems outran their SOPs. A new hire today would ramp off my calendar, not off documents — which fails my own test for leadership that survives the room.
What changes in Q2
AE Performance Advisory launches properly — first external clients onto the same systems this floor runs. The four operating books get their engagement templates finished, and the SOP debt gets paid down so the playbook can be handed over, not performed.
